Case study 03 · Charity, not-for-profit & third sector
Health · Children & Young People · Sustainability · Animal Welfare · Charitable Enterprises
When the Mission Matters This Much, the Organisation Around It Has to Work.
Working with some of the UK's most cherished charitable organisations has become a signature part of PTHR's work.
Across health, children and young people, sustainability, animal welfare and other vital causes, we've worked alongside organisations people genuinely care about — and with the people, volunteers and leaders who make their missions possible.
These organisations rarely lack purpose.
What they can lack is the organisational capacity to turn that purpose into sustainable impact.

01 · Purpose under pressure
Extraordinary missions. Increasingly difficult conditions.
- Funding
- Demand
- Workforce
- Legacy structures
- Digital disruption
- Stakeholder complexity
- Capacity
For charities, organisational effectiveness isn't an abstract management concern.
Every ounce of organisational friction potentially takes energy away from the mission.
02 · Reimagine
What organisation do we now need to become?
A children's charity had reached a pivotal point in its evolution.
Short-term funding pressures demanded action.
But underneath the immediate financial challenge sat a much bigger question: what organisation do we now need to become?
Rather than beginning with cost reduction or restructuring, we worked through a connected sequence.
- Business model
First understand how value and impact are created.
- Operating model
Then determine how work needs to operate.
- Organisation design
Then design the organisational shape and capabilities required to make it possible.
Shape · Form · Flow · Impact · Capabilities · Adaptive operations
Rigid dimensions become an adaptive system
Not simply a smaller version of the past.
An organisation designed around its future.
This work subsequently became a case study shared from HR conference platforms, and a reference point for other charities exploring organisational evolution.
What began as pressure became an opportunity to reimagine the organisation around its mission.
03 · Build capability
Build capability. Don't create dependency.
A major strand of our third-sector work has focused on strengthening the capability of people and HR teams themselves.
Our aim isn't simply to deliver an intervention and leave.
We want to leave capability behind.
Agile & product thinking
For projects and organisational change.
Strategic & future workforce planning
Including thinking towards workforce capabilities required as far ahead as 2050.
Organisation design
Across business partners, people operations, L&D and talent.
Strategic influence
Helping people professionals participate more confidently in organisational decision-making.
Learner-led career development
Creating greater agency around growth and capability.
Roles, careers & succession
Re-architecting how talent develops and moves.
Organisational effectiveness & performance
Moving beyond HR activity towards the effectiveness of the whole organisational system.
The people function became more capable of shaping the organisation.
04 · Endure
What matters is what happens after we leave.
Many of the HR and people teams we've worked with continue to operate in these more progressive ways today.
The capability stayed.
05 · Strengthen the sector
Strengthening the sector, not only individual organisations.
PTHR sponsors the Charities HR Network's Large Charities Special Interest Group, and contributes regular, stretching development for senior leaders across the sector.
Shared areas of inquiry across that community include:
- Strategic Workforce Planning
- Strategic Problem Solving
- Adaptive Organisations
- Polymorphic Organisations
- Performance Flywheels
How do we build organisations capable of sustaining extraordinary missions in increasingly difficult conditions?
Purpose alone doesn't create impact.
- Decisions need to move.
- Work needs to flow.
- Talent needs to grow.
- Resources need to reach what matters.
- Structures need to adapt.
- People teams need to shape the organisation.
- Leaders need to think beyond today's pressures.
The polymorphic shift
An enduring mission doesn't require an enduring organisational shape.
Charities live with a paradox.
Their missions can be enduring. Their organisations cannot afford to be.
- The needs they address change.
- Funding changes.
- Technology changes.
- Communities change.
- Talent changes.
- Expectations change.
Therefore the organisational form must be capable of changing too.

Not
endless restructuring
Not
chasing management fashions
But
continually asking: what shape does our purpose require from us now?
Purpose holds. Organisation moves.
Why this matters to us
This is personal to us.
Our presence in the third sector isn't simply another part of PTHR's client portfolio.
It is a crucial part of who we are in the world — what we want to do, what we want to be, and what we want to mean to others.
Helping purposeful organisations become more capable, adaptive and effective means more of their energy can reach the people, communities, animals and causes they exist to serve.
That's work worth doing.
